The Problem

Founders often remain embedded in sales, delivery, and daily problem-solving after their companies have grown beyond direct supervision. The transition to leading managers requires documented ownership, decision rules, accountability rhythms, and repeatable processes, but the founder rarely has time or operating experience to install them. Hiring a full-time COO too early can be expensive and does not automatically resolve unclear responsibilities.

Potential Solution

Deliver a fixed-scope operating transition engagement that maps the founder's recurring work, assigns decision ownership, documents essential playbooks, and establishes management meetings and performance reviews. The provider works alongside the founder and leadership team for several weeks, initially facilitating the new routines and then transferring ownership to an internal operator. The offer can later become a standardized service supported by reusable assessment tools, templates, and training.

Why Now?

The signals repeatedly identify the same missing organizational stage between founder-led execution and executive leadership. Growing teams need operating infrastructure before the founder can step away from daily delivery or make an effective senior operations hire.

Nick AvariaSep 2, 2026

You have to go from founder to CEO. you have to go from founder to CEO. And what you have to understand is that And what you have to understand is that And what you have to understand is that good good good COOs or good second in commands in COOs or good second in commands in COOs or good second in commands in general, whatever their title might be, general, whatever their title might be, general, whatever their title might be, only work for CEOs. They don't work for only work for CEOs. They don't work for only work for CEOs. They don't work for founders, okay? founders, okay? founders, okay? And this is the difference, And this is the difference, And this is the difference, okay?

But there comes a point where those things become jobs. So marketing should be a marketing director, sales should be a sales director, team should be an HR manager. And then what's the entrepreneur do? And actually in lots of businesses, the entrepreneur interferes with everybody that's trying to do those jobs and hold the business back. Well, I think if the entrepreneur can then move up the entrepreneurial ladder and do mergers, joint ventures, acquisitions, and maybe exits because they can be having exit conversations, it's always good to keep that door open as well. You're giving the entrepreneur something to do that has a order of magnitude impact, doesn't interfere with everybody that's actually trying to get on and run the business.

Yeah, yeah, you know, it right. It's like every year we're trying to almost replace ourselves and kind of work towards what the next, you know, great task to tackle is and honestly replace ourselves with people that are better than us at it. Right. And the goal is to continue to get better that way. So, yeah, in the early day, we had to do everything right. We had to we had to market it to customers. We had to go sell the bars. You know, we had to do it all. So I think at first I was incredibly bad at delegating because it was just like, I only felt comfortable if I was the one doing the task. So that took some getting used to for sure. And I think, but the first step was bringing on Tom.

Because that's how the company has always done it. That's just how it ends up getting developed over time. That's the repeated patterns that exist. It's truly the company being trained. The owner is the only one that you can get the answers from. And so we often inadvertently end up trapping ourselves because while we're developing the company, while we're growing it, while we're leading it, we take on a lot of those roles because it's our vision. But we don't develop the processes, the systems, and the structure along the way to transfer that to somebody else and continuously just ends up putting more and more on us as the owner. And so now we're doing jobs or carrying responsibilities that we wouldn't put somebody else in that role to do.
